Supply chains are obsessed with going forward: getting product to the customer fast and cheap. Reverse logistics is the less glamorous flow in the other direction — returns, surplus, and above all packaging coming back to be reused.
It gets neglected precisely because it runs against the grain. But it is exactly the direction in which circularity happens, and it is where a lot of stranded value sits.
Why it matters for boxes
A box only becomes circular if it comes back. All the reuse, reconditioning and upcycling in the world depends on first getting sound boxes off a customer’s dock and back into the system.
That return trip is the hinge. Get it working and used boxes flow; leave it broken and every box is a one-way trip to a bale or a bin.
The economics of coming back
The objection to reverse logistics is always cost: why pay to move empty boxes? The answer is that you often do not pay much, because the trucks are already moving. Backhaul — carrying returns on the empty leg of a delivery — turns a wasted trip into a productive one.
When the return ride is nearly free, the whole calculation flips. Recovering boxes becomes cheaper than disposing of them, and the recovered boxes have resale value on top.

Building a reverse flow
None of this requires a new department. It requires deciding that packaging is inventory to recover, not trash to remove, and setting up the pickups to match.
- Accumulate spent and surplus corrugated instead of dumping it.
- Schedule collection on trucks already serving your location.
- Sort roughly so the return load is worth more.
- Document the tonnage for diversion and ESG reporting.
